Every team that sells software eventually asks the same question: should we write our own key generation, validation and activation logic, or pay someone else to run it? The upfront build looks cheap on a whiteboard, but the real cost is the months of maintenance, the edge cases in refunds and revocation, and the hours pulled away from the product people actually pay for. This calculator puts both paths side by side in plain dollars.

The estimate is simple and transparent. The in-house path costs your build hours times your loaded hourly rate, plus ongoing maintenance hours and hosting every month. The hosted path costs the hours to integrate an API plus its monthly fee. The tool totals both over one year and three years, then works out the month, if any, when the in-house build would finally pay for itself. It does not guess at hidden costs; if you think there are more, raise the maintenance hours.

How to use this tool

  1. Estimate the hours it would take your team to build key generation, validation, activation limits and an admin panel, then enter your loaded hourly cost.
  2. Add the monthly hours you would realistically spend maintaining it and the hosting bill for the extra service.
  3. Enter the integration hours and monthly fee for a hosted licensing API, then compare the one-year and three-year totals and the break-even month.

What the math assumes

  • Every hour, for building, integrating or maintaining, is priced at the same loaded hourly rate you enter.
  • Maintenance hours and hosting for the in-house system are assumed constant every month for three years.
  • The hosted API fee is assumed flat for three years; overage or per-activation charges are not modeled, so fold them into the monthly fee if they apply.
  • Opportunity cost, delayed launches and downtime are not counted; the estimate is direct cost only.
  • Break-even is the month when cumulative in-house cost drops below cumulative hosted cost, rounded up to a whole month.

Frequently asked questions

What should I include in the in-house build hours?

Count the whole first working version: key format and signing, a validation endpoint, activation counting, revocation on refund, an admin view for support, and tests. Teams often forget the admin and support side, which is where much of the time goes.

Why does the calculator use a loaded hourly rate instead of salary?

A developer costs more than their salary once benefits, equipment, taxes and non-billable time are included. Using the loaded rate keeps the comparison honest with what a hosted service actually replaces.

Does a hosted licensing API always come out cheaper?

No. If your maintenance hours are close to zero and your hosting is trivial, the in-house build can win after the break-even month. The tool shows that case as well, so change the numbers until they match your team.
